To much damage

When is it not possible to repair these seats or should i say how bad does damage have to be before its a complete write off?

Some damage can't be repaired other than by recovering or replacing the seat of foam cushion under the fabric or leather.
 Not many re-upholsterers about these days but it's worth trying to set up a working arrangement with a local one to help each other.
